Our annual field guide to Japan B2B marketing, written from inside the campaigns: what changed this year, the state of every channel, and the playbook we are running into 2027.
This is our annual edition on B2B marketing in Japan: one long, honest read on what is actually working, written from inside the campaigns we run for international tech and life sciences companies, not from a survey of other people's blog posts. Where we cite a number, it comes from a real account and we say so. Where we are giving judgment, we say that too.
Three shifts defined the past year in our client work.
First, AI moved from topic to traffic source. In our own analytics and our clients' analytics, assistants like ChatGPT now show up as a distinct referral channel sending real B2B visitors. The volumes are still small, but the direction is unmistakable, and Japan is running a step behind the US and UK, which means the ground is still cheap to claim. Being present in AI answers is becoming a channel of its own, with its own work, which we described on the AI Search page.
Second, execution got cheap and judgment got expensive. Automation now does in seconds what agency account teams billed days for. What it cannot do is decide which Japanese buyer to pursue, which words a Tokyo procurement committee needs to see, or which half of a budget to kill. We wrote the full argument in our piece on the new agency standard.
Third, measurement discipline separated the budgets that survived from the ones that did not. Privacy rules and consent banners are now table stakes in Japan too, and the teams that wired consent-aware, end-to-end tracking early are the ones that can still show leadership a revenue number instead of a traffic chart.
Japanese Google Search remains the highest-intent channel for most B2B categories, and the fundamentals still decide everything: a keyword universe mined from real Japanese search behavior, exact-match discipline, and a deep negative keyword firewall. Those fundamentals are why a specialized med-tech program held a 14.78% click-through rate at $0.57 per click, roughly twice the industry average at an eighth of the cost, as documented in the med-tech case study. Nothing about 2027 changes this. It only raises the price of skipping it.
Yahoo JP keeps its familiar role: a real pool of B2B search volume that most foreign teams ignore, worth adding when your own query data supports it. Our decision framework is in Google Ads or Yahoo JP.
LinkedIn in Japan is still far smaller than in Western markets, but it keeps growing among the internationally minded professionals who are often exactly the people a foreign vendor needs. We treat it as a precision instrument for named accounts and job functions, not a volume channel.
LINE remains the channel foreign teams most reliably underestimate, and it still is not right for every B2B audience. The rule has not changed: let the buyer data decide, not familiarity.
AI discovery is the new entry on this list. Japanese buyers are beginning to ask assistants who to consider before they ever type a search. The work of being in that answer, with reasons attached, is different from SEO, and as of early 2027 those surfaces also carry ads, a new auction while it is still thin.
The lessons that repeated across accounts, stated plainly.
Conversion beats acquisition as the first lever. The single largest swings we saw came from rebuilding funnels around sales-qualified leads rather than buying more traffic: one Japanese B2B IT program lifted lead conversion 1,253% and cut cost per lead 84.69% on the same channel, as shown in the Rworks case study. If your pages get clicks and no leads, the page is the problem: see why Japanese landing pages underconvert.
The long cycle is a nurture problem, not a patience problem. Japanese deals kept closing months after the first touch, but only where scoring and follow-up were designed for a consensus-driven wait. Pipeline left alone went cold quietly. The mechanics are in our sales cycle piece.
Traceability is what keeps budgets alive. The accounts that could draw a line from search term to signed contract kept and grew their spend. For TGP International, a six-figure Google Search investment shows 5.2x in signed B2B revenue, tracked end to end in HubSpot. That is the reporting standard we now consider mandatory.
If we were starting a Japan program today, the sequence would be: build the measurement spine and the Japanese keyword universe first; launch tight, native Japanese search campaigns second; rebuild the landing pages around Japanese form patterns third; design nurture for a long consensus cycle fourth; and stake an early claim in AI answers throughout. Then improve all of it on a weekly loop rather than a quarterly review. That sequence is the Japan Pipeline Method, and the deeper fundamentals behind it are in our evergreen guide, Japan B2B marketing: what actually builds pipeline.
We will update this edition next year, and we will say openly what we got wrong. If you want the 2027 read applied to your own funnel, the free Japan Pipeline Teardown is twenty minutes with Milosz: your three biggest leaks and a fix list, yours to keep. No pitch.
AI-assisted discovery becoming a real channel. Assistants like ChatGPT now appear as referral sources in analytics we manage, and Japanese buyers are beginning to ask AI who to consider before they search. Japan is behind the US and UK on this shift, which makes early positioning unusually cheap.
Yes, and for most B2B categories it is still the first channel to build. What decides the outcome is not the platform but the fundamentals: a natively researched Japanese keyword universe, exact-match discipline, and a deep negative keyword list.
It is written from the campaigns we run for international B2B companies in Japan. The numbers cited come from named client engagements documented in our case studies, not from third-party surveys, and where we offer judgment rather than data we label it as judgment.
